The answer comes down to a simple difference: furnaces create heat, while heat pumps move heat that already exists. Moving heat takes far less energy than making it.
Moving Heat vs. Making Heat
A gas furnace burns fuel to generate heat. Even the best models waste some energy up the flue—a 98% efficient furnace loses 2 cents of every dollar spent on fuel. Electric resistance heaters convert electricity to heat at a 1:1 ratio. One unit of electricity in, one unit of heat out.
Heat pumps work differently. They use electricity to move heat from outdoor air into your home. Even cold air contains thermal energy—air at 0°F still holds about 85% of the heat energy found in 70°F air. A heat pump captures that existing heat and concentrates it inside.
Think of it like moving furniture versus building furniture. Moving an existing couch takes far less effort than building one from scratch. Heat pumps “move” heat; furnaces “build” it.
The efficiency difference is measured by Coefficient of Performance (COP). A heat pump with a COP of 3.0 delivers 3 units of heat for every 1 unit of electricity consumed. Compare that to electric resistance heat (COP of 1.0) or a gas furnace (effective COP around 0.98). The heat pump provides three times more heat for the same energy input.
Understanding Efficiency Ratings
When shopping for heat pumps, you’ll see two key ratings:
SEER2 measures cooling efficiency over a season. The federal minimum for split-system heat pumps is 14.3 SEER2; high-efficiency models reach 20+.
HSPF2 measures heating efficiency over a season. The federal minimum is 7.5 HSPF2; high-efficiency units reach 10+. For Virginia homeowners, HSPF2 matters as much as SEER2 since we use both heating and cooling.
Higher numbers mean better efficiency, but proper sizing matters more than premium ratings. A correctly sized mid-efficiency heat pump often outperforms an oversized high-efficiency unit.
Do Heat Pumps Work in Cold Weather?
The old concern was legitimate—heat pumps from 15-20 years ago struggled below 40°F. Modern equipment has solved this through variable-speed compressors that ramp up capacity as temperatures drop, and vapor injection technology that extracts more heat in extreme cold.
Today’s cold-climate heat pumps maintain efficiency down to 5°F and operate effectively at -15°F or lower. An Efficiency Maine study found 70% of homes using cold-climate heat pumps didn’t need backup heat even at -21°F.
Richmond’s climate is ideal for heat pumps. January averages 38°F with lows around 30°F. Temperatures below 20°F are uncommon. For most Virginia homes, backup heat runs only a few days per year during unusual cold snaps.
